Where we started

A brand on life support.

When we acquired Neat, the numbers told a painful story.

Neat makes shirts that actually hide sweat — no pit stains, no back sweat. The product was incredible. Everything else was broken.

The Shopify store said nothing but "Neat." No differentiation. No reason to believe. If you thought it was a normal t-shirt company, they'd already lost you. The ads weren't working. The site wasn't converting. Revenue was $9K/month and declining. The previous owners were about to shut it down.

We looked at it and thought: amazing product, no growth system. That's exactly the problem we solve for clients every day. So we bought it — and ran our own process on it.

✅ After — Rebuilt for conversion

The playbook

Five levers that 10X'd the business.

The same levers we pull for every client. Here's exactly what we did with Neat.

Lever 1

Positioning: Make the difference obvious in 15 seconds

The old site said "Neat" and nothing else. We rewrote every word so that within 15 seconds, you knew why this wasn't a normal t-shirt. "Unlike regular shirts, ours hide sweat. Make the switch." If a visitor thinks you're a commodity, you've already lost.

$49 → $120

Bundles: Stop selling t-shirts, start selling bundles

The previous owners were selling individual shirts for $38. We raised the price to $44, but more importantly, we merchandised the entire site around bundles. Everything — the homepage, the product page, the email flows — pushed the bundle. That one change tripled sales before we touched ads.

0.6% → 3%

Conversion rate: Rebuild the site for cold traffic

The Shopify store needed to convert skeptical strangers who'd never heard of the brand into buyers. We rebuilt product pages with social proof, trust signals, and a clear value proposition. Conversion rate went from 0.6% to 3% — a 5X improvement that made every ad dollar go further.

$50 → $1K/day

Paid ads: One video, scaled for 12 months

Jim recorded a scrappy demo video — pouring water on the shirt to show it doesn't stain. That video worked. Instead of moving on, we doubled down. We had better creators shoot the same concept. We rode that creative for 12+ months, scaling from $50/day to $1,000/day in ad spend.

20% of revenue

Email & SMS: The retention engine

We built every Klaviyo flow from scratch — welcome series, abandoned cart, post-purchase upsell, replenishment reminders, win-back sequences, and VIP segmentation. Email and SMS now drive 20% of total revenue. Once you work that hard to acquire a customer, you work just as hard to keep them.

What customers say

The product speaks for itself.

Real reviews from real Neat customers.

"I have been waiting for over a decade for a product like this. A shirt that truly won't show any sweat what so ever and also fits well — and is comfy! These shirts tick all the boxes!"

— Michael D.

"This shirts are the best. I have over 7 now and they all work great. No more sweaty back or chest. This is my recurring uniform for concerts and outdoor activities. Please bring back polos in other colors!!!"

— Allen C.

What we learned

Lessons from betting our own money.

Running your own brand teaches you things client work never will.

Positioning beats everything.

We tripled sales before touching ads — just by making the value proposition clear. If people think you're a commodity, no amount of ad spend fixes that. The first job is making the difference obvious.

Double down on winners.

One scrappy video outperformed dozens of polished concepts. Instead of chasing new creative, we scaled that winner for 12+ months with different creators running the same concept. Find what works — then ride it.

Growth creates new constraints.

Once the marketing system works, the bottleneck moves to inventory and fulfillment. We learned firsthand that scaling a brand isn't just a marketing problem — it's an operations problem. We overbought on smalls. Ran out of bestsellers. The growth system is the easy part.

Same system. Your brand.

The playbook that 10X'd Neat is
the same one we'd run for you.

Every framework, every testing cadence, every lever — it's the same system.
The only difference is whose P&L it's on.

What we did for Neat

Repositioned the brand. Rebuilt the Shopify site. Tripled AOV with bundles. Scaled one creative to $1K/day. Built the full email retention engine. 10X'd revenue in under 18 months.

What we'd do for you

Audit your positioning. Optimize your site for conversion. Find the ad creative that scales. Build the retention system that makes acquisition profitable. The same system, applied to your brand.
